Performance Max for Shopify stores is Google’s automated campaign that serves your ads across Search, Shopping, YouTube, Display, Gmail and Discover from one campaign and manages bidding and distribution toward the conversion goal you set. For online stores it is one of the strongest campaign types when its conditions are met, and one of the fastest ways to waste budget when launched on incomplete tracking or a chaotic catalog. This guide explains when it works, how to build it, and how to read its results honestly.
How PMax actually works for an online store
In a standard Shopping campaign you choose the products and the bids and read the search-terms report. In PMax you give Google the feed, the assets, the goal and the budget, and leave placement, audience and bidding to it. That trade, less control for wider reach, is the heart of the decision.
What do you really gain? When conversion tracking is accurate and volume is sufficient, the algorithm learns from real purchase signals and finds customers on placements you would never reach manually. What hurts you? When the signals are wrong (duplicate tracking, conversions without value, cancelled orders) the algorithm learns the wrong lesson and amplifies it.
When PMax works and when it wastes budget

The rule we work by: PMax is the scaling campaign, not the starting campaign. It comes after a standard Shopping campaign has proven that products sell at a cost per acquisition below margin. Read Google Shopping ads and Merchant Center to make sure the feed is ready.
Asset groups: how to split them by business logic
An asset group in PMax combines audience signals, text, images, video and a defined product group from the feed. The most common mistake is one group for the entire store, mixing 60%-margin products with 10%-margin products under a single target.
The splits we use:
- By brand for multi-brand stores (electronics, perfumes): one group per major brand, because buying behaviour and competition differ by brand.
- By category for stores with distinct categories: skincare in one group, makeup in another.
- By margin using custom_label in the feed: high-margin products can bear a higher CPA.
- By season or offer for temporary campaigns such as White Friday and Ramadan.
For each group: text, image and video assets specific to those products, audience signals from past buyers and site visitors, and a landing page that is the collection page, not the home page.
Feed-only versus full-asset campaigns
If you do not have ready ad images and videos, do not fill the campaign with weak assets. Create a feed-only PMax campaign with no text or visual assets. In practice it behaves like a smart Shopping campaign concentrated on Shopping and Search placements, with far less participation on Display and YouTube, which need assets.

In our experience, many perfume and electronics stores get their best cost per order from feed-only campaigns, then add assets gradually as real product videos become available.
Brand exclusions: why they are not negotiable
By nature PMax captures searches for your store’s name. Those are customers who already know you and would have reached you through the organic result or a cheap brand Search campaign. Leaving them inside PMax gives you a beautiful ROAS in the report and far less real incremental revenue.
The fix: add your brand name (in Arabic, in English and in common misspellings) to the campaign’s brand exclusions, and create a small separate brand Search campaign. Then you know how many genuinely new customers PMax brings, which is the number that justifies its budget.
Budget and the learning period
The budget is derived from order margin: order contribution is the maximum CPA, the target is about 70% of it, and the monthly budget equals the target multiplied by the number of conversions the algorithm needs to learn. Details in how much to spend on ads for an online store.
Rules for the learning period:
- Do not change the target (tROAS or tCPA) and the budget at the same time.
- When raising the budget, raise it gradually by a reasonable percentage every few days, not in one jump.
- Do not set a high ROAS target on day one; start with maximise conversions or conversion value, then add the target once data accumulates.
- Do not judge the campaign before two weeks, and compare 7, 14 and 30 days against the attribution window.
How to read PMax results honestly
The platform will show you conversion value and ROAS. Before celebrating or cancelling, do the following every month:
- Compare PMax conversions with actual Shopify orders in the same period, remembering platform numbers include cancelled and duplicate orders.
- Calculate the store’s total MER: net sales divided by total spend across Google, Meta and everything else.
- Review the product report: which products take the spend and which generate the orders; exclude products that consume without selling.
- Review the search-terms insight available for the campaign and add exclusions.
- Never add Google conversions to Meta conversions; each platform attributes the order to itself.
